COURSE OVERVIEW
Ten mindsets for profitable, sustainable operations
For owners already running or taking over an overseas workshop. The first course helps prevent losses from poor early decisions; this course starts with a real shop and real orders, then works through the service mix, incremental investment, team responsibilities, customer growth and profit. It teaches a method, not a guaranteed return.
The three modules are Foundation (positioning, return on investment, organization), Breakthrough (growth, conversion, profit) and Long-term Growth (customer assets, digital operations, partnership and equity, review). The ten lessons begin with the current workshop situation and end with a review and a measurable 90-day action map.
CURRICULUM
Ten lessons to build ten operating mindsets
Foundation: positioning, ROI, organization · Breakthrough: growth, sales, profit · Sustainability: customer assets, digitalization, partnership and equity, review
- 0130 min
Lesson 1: positioning—choose what to do and not do
Positioning is the intersection of customers, problems and capability, not a slogan.
- 0230 min
Lesson 2: investment returns—calculate before committing
Before buying equipment, calculate total investment, utilization, cash pressure and exit conditions.
- 0330 min
Lesson 3: organization—roles can overlap, responsibility cannot disappear
Every outcome needs an owner, authority and a checking method.
- 0430 min
Lesson 4: growth—turn visibility into a trackable customer journey
Record visibility, inquiries, appointments, visits, sales and repeat business separately.
- 0530 min
Lesson 5: conversion—organize the quote around the customer's problem
A quote should explain problems, risks and choices, not just a total price.
- 0630 min
Lesson 6: profit—what each activity actually leaves behind
Revenue, gross margin, net profit and cash balance are different.
- 0730 min
Lesson 7: customer assets—turn one repair into a lasting relationship
A phone number is not yet a customer asset.
- 0830 min
Lesson 8: digitalization—reusable workflows, data and knowledge
Digitalization is not moving paper into spreadsheets; it enables tracing, reconciliation and review.
- 0930 min
Lesson 9: partnership/equity—entry, distribution and exit
Misaligned partnership goals turn later profit and effort into disputes.
- 1030 min
Lesson 10: review—correct course using facts
Review connects facts, gaps, causes, actions and verification, rather than assigning blame.
